How Much Inventory Should an HVAC Truck Carry?

An overloaded van is a rolling warehouse. An empty van is a rolling apology. The right HVAC truck inventory sits between those two mistakes.

Count turns, not pride

If a part has not been used in 90 days, it does not belong on every truck. It belongs in the warehouse or on one “heavy” van. Capacitors, contactors, fuses, and common thermostats turn weekly. ECM motors and OEM boards turn when they turn. Stock those from the shop.

A useful starting load for a residential HVAC van is 60–120 SKUs and a dollar value you can defend. If a truck is carrying $18,000 of slow parts “just in case,” you have working capital sitting in the parking lot.

Build three layers: daily, weekly, and warehouse

Daily: the parts that close no-cool, no-heat, and drain calls. Weekly: the parts you use a few times a month (pumps, common boards, float switches). Warehouse: everything else, transferred the morning of a known job.

Write the three lists on paper once, then put them in software with min stock on the daily layer. When a van hits min, reorder to the warehouse and restock the van — do not let techs freelance a shopping list at the counter.

Quantities that do not waste space

Two of each common dual-run capacitor is enough for most one-tech vans. Four if you run a lot of same-day no-cools in July. One spare contactor per common size. Filters only if you sell them on the truck — otherwise they become dirty cardboard.

Tools are inventory too. A second manifold or a backup meter should be checked out, not “somewhere in the back.” If three vans each hide a backup meter, you bought three meters and still cannot find one on Saturday.

Seasonal swing without restocking chaos

April through August, dual-run capacitors and contactors leave the building. October through January, ignitors, flame sensors, and inducer parts move. Your truck min stock should change with the season or you will carry summer parts through a heating winter.

Do a 45-minute van audit at each season change. Transfer off what went cold. Load what is about to spike. Software with a transfer history makes that audit a process instead of a Saturday argument.

Use job data, not the loudest tech

After 30 days of scanning parts to job numbers, you will know the real list. The loudest tech always wants more. The data tells you which five parts actually closed tickets. Raise min stock on those. Cut the rest.
